Speaking at the 17th Global Educational Leadership Conference (GELC) in early July, Singapore Management University (SMU) Chairman Mr Piyush Gupta outlined how educational leaders must transform learning to remain relevant in an AI-driven world. The conference, organised by the Academy of Principals Singapore (APS), convened education leaders around the theme, Leadership at the Edge: Navigating Complexity, Empowering Futures.
In his address, Mr Gupta shared how SMU is strengthening its approach to academic impact, fostering a culture of psychological safety, and protecting core cognitive capabilities amid rapid advances in technology. Drawing on his experience leading large-scale digital transformation in the corporate sector, he emphasised that education must transcend the transmission of domain knowledge to cultivate resilient, adaptable minds.
Sharpening the Purpose - SMU's Impact Agenda
Mr Gupta highlighted the need to broaden how universities define and measure excellence, noting that conventional indicators have often focused on internal outcomes rather than practical societal value. He said that SMU is advancing an "Impact Agenda" to ensure that the university's research, teaching and institutional priorities address pressing real-world challenges.
"We are asking ourselves to measure success not only by academic outcomes, but by our contribution to knowledge creation, human capital development, economic progress, and social life," he stated.
To support this shift, SMU is implementing an IOOI framework (Inputs, Outputs, Outcomes, Impact) to strengthen how faculty contributions are assessed, including the extent to which academic work benefits society and prepares students for the future. He added that the university is focused on equipping students with the skills to connect complex ideas, communicate with confidence, and solve real-world problems.
Culture by Design - Smart Guardrails and Psychological Safety
Citing Peter Drucker's famous adage, "Culture eats strategy for breakfast," Mr Gupta emphasised that institutional transformation is fundamentally about people-shaping behaviours, overcoming fear and building trust.
Sharing lessons from the corporate sector on balancing innovation with rigour, he emphasised the importance of psychological safety in enabling experimentation and learning. This includes recognising good intent when new approaches do not work as planned, and establishing clear guardrails that define what is "out of bounds", while giving educators structured autonomy to try new pedagogical tools responsibly.
Nurturing the Independent Mind Alongside AI
Under the SMU2030 Strategic Plan, the university's Digital Masterplan is aimed at integrating AI across its ecosystem, featuring a secure AI Studio where students can experiment with emerging technologies under appropriate governance.
Mr Gupta cautioned, however, that the routine outsourcing of cognitive tasks to AI may gradually erode critical mental capabilities. He shared that SMU's AI education strategy is designed to safeguard foundational cognitive abilities such as critical reading, logic and deep writing, while helping students apply AI intentionally within disciplinary contexts rather than as context-free shortcuts. At the same time, SMU is focused on maximising real-world impact by encouraging students to use AI as a practical tool for solving meaningful societal challenges.
In closing, Mr Gupta noted that one of the most difficult transitions for high-performing organisations is moving from an identity rooted in competence to one rooted in curiosity. In an era where generative AI can synthesise complex domain knowledge in an instant, the true value of human professionals lies in ethical judgement, discernment, and the capacity to continuously unlearn and relearn.
Lessons from the Field
Mr Gupta's keynote speech was followed by a fireside chat moderated by Mr Andrew Tan, Principal of Eunoia Junior College. During the chat, he shared that there is no textbook substitute for experiential learning. To build future leaders, he advocated for deepening the real-world exposure of high-potential talent through accelerated lateral and vertical mobility.
He also highlighted the role of "behaviour enablers"-such as structured routines, shared team habits, and aligned recognition systems-in sustaining organisational change. On the topic of talent and recruitment, Mr Gupta noted that hiring strategies must evolve, explaining how AI-driven tools and hackathons can help organisations broaden assessment beyond grades to include aptitude, technical skill and behavioural fit.
As generative AI continues to reshape the boundaries of work and learning, Mr. Gupta's sharing at the 17th GELC underscored that tech-driven disruption demands a deeply human response. Pairing academic rigour with psychological safety-and cutting-edge technology with cognitive safeguards-enables educational institutions to equip the next generation to navigate complexity with purpose, curiosity, and measurable societal impact.
